How to Build a Culture People Want to Stay In: What You Celebrate Matters

Jun 17, 2025

When most people talk about “company culture,” they think of mission statements, staff meetings, or team-building events. And while those things can play a role, they’re not what truly shape a culture.

Culture isn’t built by what you say — it’s built by what you celebrate.

If the only thing that gets rewarded is the final win — the sale, the goal, the perfect client review — then what you’re really telling your team is:

“Your value = your outcome.”

But people are not outcomes.
And if you want to build a business that scales with heart, you have to value the process just as much as the result.

Let me show you what I mean.

I’ve been working with a powerhouse woman who’s been building out a coaching brand that’s rapidly growing. She came to me because she was hiring a small team — a few assistant coaches and an executive assistant — and she wanted to make sure she was cultivating a brand rooted in purpose, not pressure.

Her biggest fear? That in the rush to scale, she’d unintentionally build a culture that felt cold, transactional, or high-stress. She didn’t want her team to feel like cogs in a machine or that their only value came from hitting client targets.

So we zoomed out and looked at what she was rewarding.

She realized that her praise always came after the obvious wins:

  • Closing a new client

  • High client testimonials

  • Revenue benchmarks hit

But the quiet leadership moments — the ones that actually held her brand together — were going unnoticed.

Things like:

  • A team member taking initiative without being asked

  • An EA setting a boundary and protecting her calendar

  • A coach staying late to emotionally support a client through a hard time

And if those things weren’t being seen, celebrated, or reinforced… how could they be expected to continue?

People stay where they feel valued, not just paid.

If your culture only celebrates performance, you create:

  • Pressure to over-deliver

  • Fear of failure or imperfection

  • Burnout from always chasing the next “win”

But if your culture celebrates growth, integrity, leadership, and team collaboration, you create:

  • Loyalty

  • Fulfillment

  • True ownership of the mission

This is the exact approach I use when helping companies build high-retention teams that don’t just meet expectations—they 2x to 10x the business with deeper buy-in and better leadership.

It’s also the approach I’ve used to retain my own team long-term, even in seasons of pivot and pressure. When you lead with intention and clarity, your people feel it—and they rise to match it.

Rewiring What You Reinforce

In my client’s case, we changed the game by:

  • Implementing weekly shoutouts that highlighted values-aligned behavior—not just outcomes

  • Including “soft skills” in quarterly evaluations: things like emotional intelligence, initiative, and mentorship

  • Encouraging visible appreciation in meetings and communication channels

The result?
Her team became more connected, more invested, and more confident.
They started embodying leadership without waiting for permission.
And retention improved — not just with clients, but with staff.

What High Performers Actually Want

Yes, even your most ambitious team members want more than just numbers.

They want:

  • To feel seen for how they show up, not just what they produce

  • To know their growth is being noticed

  • To be challenged and supported

  • To belong to a mission, not just a metric

That’s how you build a culture people don’t just tolerate—but thrive in.
